Conflict Escalation Flow (v1)

Purpose

This document provides a calm, step-by-step framework for responding when conflict persists despite good-faith communication and mediation efforts.

The goal is harm reduction, not resolution at all costs.

Guiding Principle

Not all conflicts need to be resolved.
Some conflicts need to be slowed, paused, or allowed to end.

Escalation is a signal to reduce pressure, not increase control.

Stage 1: Direct Clarification

If tension arises:

- Pause active coordination if needed
- Clarify misunderstandings directly
- Restate goals and boundaries
- Confirm participation remains voluntary

If clarity returns, coordination may continue.

Stage 2: Mediation

If direct clarification fails:

- Invite a neutral mediator
- Slow the pace of discussion
- Focus on understanding, not agreement
- Allow participants to restate limits

Participation in mediation is voluntary.

Stage 3: Mediated Pause

If mediation does not reduce tension:

- Initiate a Mediated Pause & Reset
- Suspend new coordination activity
- Allow emotional temperature to drop
- Avoid pressuring for immediate outcomes

Pauses are not punishments.

Stage 4: Scope Reduction

If conflict continues:

- Reduce the size or ambition of the effort
- Remove optional components
- Shorten timelines
- Allow tasks to remain undone

Smaller scope reduces friction.

Stage 5: Separation or Closure

If conflict persists despite all steps:

- Allow individuals to disengage without blame
- Close the effort if necessary
- Archive related coordination materials
- End the activity cleanly

Closure is a valid outcome.

What Not to Do

Avoid:

- Forcing consensus
- Assigning blame
- Creating punishment mechanisms
- Escalating authority
- Shaming participants

Escalation through control causes harm.

After Closure

After an effort ends:

- Acknowledge the attempt without judgment
- Do not relitigate conflict publicly
- Allow time before revisiting similar efforts

Future efforts may be designed differently.
